HOW TO RUN THE PROJECT



Dear Construction Guys,

I want to share and give some opinion or advice as external view.

PROJECT TEAM
Leader of the project is the Project Manager so he has to be onsite everyday except something to be done out of project.
Request to the Owner/Construction Management for daily meeting at 08.00 am.
Automatically the project team will be on site before 08.00 am and PM will lead internal meeting with the team at 07.30 am.
This is what happened in St Regis Project since I am as the Deputy Project Director and Senior Project Manager. We instruct to CM to conduct the daily meeting at 08.00 am with the Contractor.

SENSE OF BELONGING
Put some slogan WE ARE APG or YOU ARE IN APG PROJECT or some slogan that encourage the project team.

UNIFORM
All project team has to proud to their job. We are the Construction guys so the uniform should be made for the construction purpose.
Right arm and left arm for the pencil and pen, shoulder sleeve for HT etc.
I believe that APG already had the uniform but why they didn't use it.

FORMAL AND INFORMAL COMMUNICATION
Project team should check in the contract what kind communication accepted and as the part of the project communication contract. 
Should be by hard copy with received letter, fax with confirmation, courier.
For the email is not the part or contract communication.
But different project is different clause depend on the contract document.

Better project team propose for shorting the time the Contractor can submit RFI, Material Approval, Method Statement, Progress Payment,  Shop Drawing, Daily Report, Monthly Progress etc by email to the CM and The Owner.
This is to give advance information because some project the Owner /CM on Saturday/Sunday/ National Holiday they don't come to site.
Contractor will lose the time. Contract period is calendar day not working day.
And for internal between Project and head office use email as well.

HSE (HEALTH SAFETY ENVIRONMENTAL) in k
I believe that AK and APG had certified by OHSAS (Occupational Health & Safety  Advisory Services)
The main purpose of Project Safety is Zero Accident.
As we know that in the world is only Safety with No Target. All activity of project has target.
How to get the Zero Accident is easy and simple.
PM has to care that safety is the mandatory.
Put Safety Manager in the neck of Organisation Chart it means Safety Manager is independence and under PM directly.
Below is some activity to be done :
Daily morning tool box meeting by each Supervisor and PPM
Weekly Safety Tool Box Meeting has to be attended by PM and all staff include foreman and worker plus all Sub Contractor -Direct Contractor as well.
Safety patrol to be conducted by all safety officer include Sub Contractor and Direct Contractor safety officer and invite CM and Owner to join as well.
Safety Induction to be conducted for all new worker in the safety induction room with signed by each worker.
Fine to be applied for any violation of the safety rule.
Fine to be applied for all foreman and Sub Contractor SM if they don't join in the weekly safety tool box meeting.
Put and install sign and slogan of Safety manner.

HOUSE KEEPING
Put in the contract with Mandor or Sub Contractor for the rubbish manner.
If the area is dirty or nor tidy the supervisor should clean by themselves.
Security should clean and take if any cigarette surrounding security post and fine them.

WORKING HOURS
As we know that morning and daytime is more productive than evening or night time.
So why we do the project in the night specially for the project staff team.
Yes, we should do project in overtime but this is for site people only and some office staff. No need more than 06.30 pm. People on site more than 12 is more tan enough.
PM should be on site 08.00 PM latest.
All equipment such as TC, Genset, PH, Excavator should be operated on 07.30 latest.
Principally make it project is busy look like market at 08.00 am.  
Of any staff doesn't want to follow the rule dismiss him.
Easy and simple.

LUNCH TIME
Project prepare lunch for all staff and for the key persons : PM, PPM, PEM, PFM, MEP Manager, Structure Engineer, HSE Manager, QAQC Manager Lucy together in the meeting room on time 12.00 am.
The purpose are making time efficient and more closer each other. 
Rest time is rest so after lunch then go prayer then take some rest.
This is what Ssyangyong doing.

PROGRAM
Contractor has to have the Internal and External Program (Schedule). 
Internal Program must be earlier than External Program.
All site team has to have the Weekly and Daily Program and put in their pocket.
This is the basic how to control and evaluate the program.
Planner (Scheduler) should control and report to PM what is going on.

Dear Bapak And Ibu,
The above sharing is my opinion and what I know during dealt with International Company plus in Overseas Construction and from my experiences.
I believe different  PM is different how to manage the project.
